True North

Average to exceptional is rarely a question of resource. It is a question of aspiration and execution.

True North closes the gap between strategy and performance by working across both the commercial operating system and the human state within it: the beliefs, behaviours and quality of decision-making from which exceptional performance flows.

We audit the business across its commercial and operating architecture, mapping the people, processes, products, systems and commercial levers shaping performance, alongside the leadership and decision-making influencing them.

Experience has taught us that the state from which a leader operates is critical to the performance, outcomes and impact felt across the organisation. It shapes the decisions that are made, the environment experienced by its team and, ultimately, the value created for the customers and communities it exists to serve.

With clarity established, we architect a bespoke strategy, partner with you and your leaders to execute it with precision, and establish the measures required to track implementation, commercial performance and return on investment.

The shift may begin with the human. The result must show up in the business.

For founders, owners, boards, and all senior leaders accountable for the result.

Mark Welke — Founder and CEO

Twenty-five years building, leading and turning around businesses across the UK and Australia. He did it in Britain, arrived in Australia unknown, and did it again.

From the front line to the boardroom: regional and national leadership, Director appointments, C-suite roles, and Executive Chairman. He has integrated acquisitions, restructured organisations when complexity outgrew progress, launched brands, built commercial partnerships that changed markets, and embedded AI systems that carry a company's judgement rather than replace it.

Twenty-five years in operating roles taught him something most consultancies never have to confront.

Businesses rarely stall for a single reason, and the reason is rarely only in the business. Strategy fails when the person carrying it has outgrown the way they are working, or has not yet grown into what they are trying to build. Every restructure he has led has been as much about the people making the decisions as the structure they were making them in.

True North works with both. The business, and the human beings deciding its direction.

We meet you where you are

Not where a framework says you should be. It rarely announces itself. It shows up in one of these.

Different businesses, same underlying moment. If none of them are quite it, the last one usually is.

Why identity comes first

Sometimes the constraint is strategic. Sometimes structural. Sometimes it is the market. And sometimes the business cannot move because the person leading it has not.

Most firms begin at strategy. True North begins one step earlier, because a strategy built on an outdated reading of what a business is, or of who is running it, is a plan for a company that no longer exists.

Identity establishes what is true now. Not a values exercise and not ego. What this business actually is, what it has outgrown, and which beliefs, habits and inherited assumptions are still quietly determining decisions about pricing, hiring, investment and risk.

Those assumptions reach the P&L eventually. They start in the room.

Working on them is not a soft exercise. It is the highest-leverage commercial work available, because every subsequent decision inherits them.

From average to exceptional

Aspiration is not a personality trait. It is a way of operating, and it can be built.

Which means it can be recognised, harnessed and engineered deliberately into positioning, standards, hiring, pricing and pace. It is not a mood that visits a leadership team on a good quarter.

Most businesses hold more of it than they are currently using. Most leaders have more of it than they are currently permitted to show.

The gap between average and exceptional is almost always the gap between what a business believes is available to it and what actually is.

The work is to find that aspiration, give it structure, and convert it into results the market can see and the P&L can measure.

01 Identity

What is true now, and what has been outgrown.

02 Strategy

The few moves that matter, and what is deliberately ruled out.

03 AI

What becomes possible once the constraint has gone.

04 Growth

The outcome, never the opening argument.

The work

Diagnose. Decide. Execute. In that order, because each stage is unanswerable without the one before it.

A decision made without a diagnosis is a guess. Every engagement begins with the audit, and nothing is proposed before it is understood.

01
Diagnose The Business Audit
One weekBespokeConducted at pace

Mark audits business performance metrics and the operating structure sitting underneath those results: the products and services attached to revenue, the brand positioning and route to market, the org design and where decisions are actually taken, the commercial model and its margin, the systems carrying the work, and the compliance exposure behind it.

And the leadership making the calls. Where decisions are being driven by habit, protection or an identity the business has outgrown, that is a finding, and it goes in the report alongside the numbers.

Bespoke in every instance. The scope is set against the business in front of him rather than a standard checklist, because the cause is rarely in the same place twice.

Most owners can already see the result. This is the week that identifies what is creating it, and it is deliberately brief. You do not require three months of consultants to locate a problem. You require someone who has already operated at the level where it was created.

Concludes with: the diagnosis, the priorities in sequence, and a course of action you can execute immediately.

02
Decide The Strategy Day
One dayOne roomOne decision taken

For founders, boards and leadership teams who do not require further analysis. The call made, the reasoning set out plainly, the trade-offs named, and the next stage defined clearly enough to execute the following morning.

Concludes with: the decision, the trade-offs accepted, and what has deliberately been ruled out.

03
Execute Turnaround and transformation
BespokeSide by sidePre-agreed

Where the decision requires execution rather than counsel. True North partners with the business side by side, in a role agreed before anything begins, and stays until the work has landed and the return is visible.

The plan, handed over

The course of action is delivered in full and your team executes it. Mark remains reachable, but the business owns the build.

Retained counsel

Mark stays alongside the leadership team throughout, in the room for the decisions that carry weight, without taking an operating seat.

Fractional CEO

Where the business needs the work done rather than advised upon, Mark takes an operating role for a defined period and implements it himself.

The work itself: restructure where complexity has outgrown the operating model it was designed for, repositioning where the market moved and the offer did not, commercial architecture and partnerships where margin has eroded, and AI systems where a constraint the business was built around has ceased to exist.

Concludes with: the change delivered, the return visible, and a business that can carry it without him.

On AI

Not simply using AI. Partnering with it.

Most businesses bolt AI onto the edges — a tool here, a saving there — and wonder why nothing structural changes. The opportunity is not efficiency. It is that a constraint you designed the entire business around has quietly stopped being a constraint.

The work is building systems that carry what your business already knows — its judgement, its standards, its way of doing things — so your people are amplified rather than replaced. Done well, it is indistinguishable from having hired very good people who never forget anything.

In their words

He will tell you what you need to hear rather than what you want to hear, which as a shareholder, board member or business owner truly is a rarity.

In the room

Keynotes, team days and workshops. Often at short notice.

Mark speaks to leadership teams, at meetings, over lunches and across full workshop days, on whatever is actually live for that team at that moment. Not a fixed keynote wheeled out unchanged — the session is built around the room it is going into.

The same principle applies. A team is not a slide deck, and the conversation usually has to reach what people are actually carrying before it can reach what they are supposed to deliver.

Most speakers need three months. Mark can usually turn a session around in days.
