True north is the fixed reference. Magnetic north moves. Most businesses are steering by the one that moves.

Most advisers have either run a business or studied people. Mark has done both, at the same time, for twenty-five years.

Most firms start with the business. True North starts with the person running it.

The leader comes out of the business first. Sometimes the entire leadership team.

Then the business goes back under the light. Strategy, operating model, products, pricing.

Most of it relaunches from a different place.

Why identity comes first

Sometimes the constraint is strategic. Sometimes structural. Sometimes it is the market. And sometimes the business cannot move because the person leading it has not.

A strategy built on an outdated reading of what a business is, or of who is running it, is a plan for a company that no longer exists. So the order of the work is deliberate.

Which means the work starts away from the business, and more often with the whole leadership team than with one person alone. Ego, inherited belief and the instinct to defend a version of yourself the company has already outgrown, named directly and without an audience.

A leader operating from clarity makes fundamentally different decisions from one operating from fear. That difference reaches the P&L eventually. It starts in the room.

Only then does the business itself come back into the room, read again by people who are no longer defending the last version of themselves. Strategy, operating model, products, pricing, the lot. What comes back is rarely the same plan.

That is what identity means here. Not a values exercise. What this business actually is, what it has outgrown, and which beliefs, habits and inherited assumptions are still quietly determining decisions about pricing, hiring, investment and risk.

Those assumptions reach the P&L eventually. They start in the room.

None of this is a soft exercise. It is the highest-leverage commercial work available, because every decision that follows inherits it.

From average to exceptional

Aspiration is not a personality trait. It is a way of operating, and it can be built.

Most businesses hold more of it than they are currently using. Most leaders have more of it than they are currently permitted to show.

The gap between average and exceptional is almost always the gap between what a business believes is available to it and what actually is.

The work is to give it structure and convert it into results the market can see and the P&L can measure.
